Who is a Chief AI Officer?

A Chief AI Officer, sometimes titled Chief AI and Data Officer or Head of AI, is the executive accountable for turning artificial intelligence from a portfolio of experiments into a governed capability the institution can rely on. The remit spans strategy, governance, platform and adoption. The measure of the role is not how much AI exists in the organisation but how much of the organisation’s actual work runs through it.

Why regulated financial services reshaped the role

In an unregulated setting, an AI programme can ship on the strength of a good demonstration. In a bank, an asset manager or a capital markets business, it cannot. Output that touches a client, a mandate, a valuation or a public filing has to be defensible to a compliance reviewer and to a regulator, sometimes years later.

That single constraint changes the shape of the job. Model selection becomes one of the smaller decisions. The larger ones are: which workflows are allowed to use AI at all, what human oversight each one requires, how access is controlled, how output is verified, and who signs. A Chief AI Officer in a regulated firm spends more time on approval paths and evidence than on models.

A Chief Data Officer owns data as an asset. A Head of Data Science owns modelling capability. A CIO owns the technology estate. A Chief AI Officer owns the decisions made with all three, at machine speed, under regulatory scrutiny. The distinguishing accountability is defensibility: not whether the system produced an answer, but whether the institution can stand behind it.

The commercial result was operating leverage rather than activity: organic divisional revenue grew more than 100% against roughly 30% headcount growth on a pre-merger basis, by moving analytical and decision-support work into live workflows instead of adding people.

The measurement problem

The hardest unsolved question in the role is how far generated output can be trusted inside a regulated workflow. Most organisations answer it by intuition.

The Capital Markets LLM Reliability Score (CM-LRS) proposes a seven-dimension reliability metric for LLM output in capital markets workflows, demonstrated across five workflows and four models, scored by four independent judges from three model families with a deterministic verification script. One finding with direct budget consequences: two frontier models were statistically indistinguishable on reliability despite a material difference in cost per call, which argues for choosing models on workflow fit and cost rather than headline quality.

A second study, The Checking Problem, examines why workflows clear a pilot and fail production. Run on fund offering documents, it found that 44% of AI workflows clearing a demonstration could not be placed in production, and that review burden rather than accuracy set the economics.
